Visual representation of the roles and authority within an entity provides a functional layout that is independent of individual names and titles. This artifact, known as a seat map, diagrams the flows of decision power, resource allocation, and responsibilities across the entity. It is used by founders to understand where authority sits and where gaps in execution are occurring.

Matching the requirements of the position with the capacity of the individual is the main purpose of this layout. On a seat map, each node must be defined by its outputs rather than by the tenure or personal preference of its holder. Lines of communication and escalation are defined by how the nodes on the diagram are connected to one another. Using the seat map, the operator can track how a decision moves from the room where it is debated to the seat where it is executed. This path must be direct to avoid delay and loss of information.

Redesigning the layout produces significant resistance from those who must move to new positions. A seat map represents a disruption to the established social hierarchy of the entity. Therefore, changes to the map must be made with a clear understanding of the hours and energy required to stabilise the new seats.
